The AI Readiness Gap
What 37 Audits Reveal About Customer Service
We tested the support of 36 companies the way their customers do. The groundwork for AI is usually already there, but the tooling is missing, passive, or never pointed at it. This report shows where 36 companies stand and where each should start.

What's inside
Three parts and twelve chapters: the findings, our own audit, and where to start.
Part One · Chapters 01—08
The Findings
What 37 audits of customer service found: strong foundations, and AI that does far less than they could support.
- 01We tested support the way your customers do
- 02Nobody got ahead of their foundations
- 03Most of the hard part is done
- 04Three gaps, and none of them is about intelligence
- 05The AI isn’t the problem. Neither is your team.
- 06Things that look fine from the inside
- 07The pattern holds across industries
- 08Same company, one month later

Where to Start
The order of work that fits your quadrant, and twelve tests you can run on your own support this afternoon.
- 11Your first move depends on where you land
- 1212 tests that find most of it
Written for four desks
The same research, read four ways. Each section answers a different set of decisions.
- 01
Customer Service Leaders
Your team is good; customers just can’t reach them. Covers AI on the hours your team can’t cover, a handoff rule that holds, and the broken touchpoints no dashboard catches.
- 02
Ecommerce & Revenue
Checkout was silent in more than three quarters of audits. Covers proactive engagement on the pages where customers decide, and what a furniture retailer did to score 76 on it.
- 03
Operations & IT
The lowest maturity scores both need the AI connected to something. Covers live lookups, bounded actions, and wiring the systems you already pay for into the assistant.
- 04
Executives & Strategy
The same advice for everyone is wrong for most. Covers the four quadrants, where each sector stands, and the first and second moves for wherever you land.

Frequently asked
What is the AI readiness gap?
The distance between what a business has in place for AI and what its AI actually does for customers. We measure the first as AI Readiness and the second as AI Maturity, and never average the two. Every audit we ran found a gap.
How were the audits run?
From the outside, as a customer would. We never logged into anyone’s systems. An analyst worked through the same ten steps on each company’s website every time: live chat, email, social inboxes, checkout, the help center, public reviews, and a few questions designed to trip an AI up.
How many companies were audited?
37 audits of 36 companies. One company was audited again a month after it acted on its findings, so it appears twice.
Who is this report for?
